Heat Pump, Smart Thermostat, Water Heater, or Air Purifier: What's the Best First Upgrade?

If you're trying to decide between a new heat pump, a smart thermostat, a tankless hot water heater, and an air purifier or dehumidifier, I'll give you the same answer I give customers: it depends. That feels like a non-answer, so let me make it useful.

I've spent the last decade on the service side of residential and light commercial HVAC. Not a manufacturer, not a sales guy. I'm the person who gets called after the purchase order has been signed. Around 10 years in, maybe 11, I started keeping a checklist so my team would stop making the same mistakes I made. The biggest one? Buying things in the wrong order.

The Four Scenarios

Most upgrade questions fit into one of these four situations:

  • Your main heat pump or AC is old enough that you're nervous every time it cycles on.
  • Your system is reasonably new, but the electric bill is painful.
  • You're chasing comfort: allergies, dust, humidity, or stale air.
  • You're considering a tankless water heater and want to know if it's worth it.

Let's walk through each one.

Scenario 1: Your Heat Pump or AC Is Old

If your existing system is more than 10 years old and still uses R-22, the heat pump itself is usually the place to start, not the shiny thermostat. The efficiency jump from an old 10 SEER system to a modern Carrier heat pump is too big to ignore. And since January 2023, the U.S. Department of Energy's updated test procedure uses SEER2 and HSPF2, so the gap between old and new looks even larger on paper.

Here's where I got it backwards. Back in 2018, no, 2019 — I'm mixing it up with the water heater project — I installed an ecobee thermostat on an older heat pump before I was ready to replace the heat pump itself. It worked fine. But when the heat pump finally died and I upgraded to a Carrier Infinity system, I found out that the Infinity line uses a communicating thermostat. Carrier heat pumps with communicating controls are designed to work with their own thermostat, not a generic replacement. The ecobee couldn't control the variable-speed compressor the way the Carrier thermostat does. So that $350 thermostat ended up in a drawer.

From the outside, a smart thermostat looks like a low-risk, high-reward first upgrade. The reality is that it can lock you into a compatibility path you didn't expect.

That's the total cost of ownership lesson in one story. The thermostat wasn't a bad product. It was the wrong purchase at that point in the system's life. If you're going with a communicating system, the thermostat is part of the equipment package, not a separate gadget. In commercial buildings, I've seen the same mistake with a third-party thermostat that saved money upfront and then required a controls contractor to fix the communication setup later.

Scenario 2: Your System Is Newer but the Bills Are High

If your equipment is newer but the utility bills are still high, don't jump straight to replacement. I've checked out heat pumps with plenty of life left that were running on backup electric heat because the thermostat's outdoor balance point was set wrong. The thermostat wasn't broken. The setup was wrong.

This is where the Carrier Infinity thermostat manual becomes your best friend. Find the model number on the back of the thermostat display, search for the corresponding manual, and look at the settings for heat pump balance point, auxiliary heat, and staging. On a variable-speed heat pump, the balance point tells the system when to stop using the compressor and switch to backup heat. If that number is set higher than necessary, the backup heat will do work the heat pump could do for a fraction of the cost. This fix costs nothing but time.

Also ask the installer or supplier for an AHRI match for the outdoor unit and indoor coil. The AHRI directory is the authoritative source for matched system ratings. A mismatched system can be slightly cheaper on the invoice and then burn more energy every month. That's an operating cost, not a one-time line item.

Scenario 3: You're Trying to Fix an Air Quality Problem

If your complaint is comfort rather than energy bills, the real question is air purifier vs dehumidifier. They solve different problems, and they are not substitutes.

The most frustrating part of IAQ complaints: people spend money on the wrong category because the symptoms look similar. You'd think a damp smell would point to humidity, but air purifier marketing makes it confusing.

Dehumidifiers remove moisture. Air purifiers remove particles. If your basement smells musty and windows fog up, you need dehumidification first. Running an air purifier in a damp room is like wearing a raincoat to fix a leaky roof. On the other hand, if you're dealing with wildfire smoke, pet dander, or dust from renovations, an air purifier is the right tool.

For room air purifiers, check the CADR rating published by AHAM. If a manufacturer doesn't list CADR, treat the coverage area claims with skepticism. For dehumidifiers, the U.S. Department of Energy tests capacity at 65°F and 60% relative humidity. That means the 70-pint rating is a laboratory number, not what it will pull from a hot, humid attic in August.

I made this mistake too. I bought a portable air purifier because I thought it would help with the damp smell in a basement. It didn't. The fix was a dehumidifier. The purifier was fine for dust, but it wasn't solving the actual problem.

Scenario 4: You're Considering a Tankless Water Heater

If you're thinking about a tankless hot water heater, be careful about comparing the wrong numbers. A tankless quote can look cheaper on the surface, but installation complexity is where the total cost changes. Venting upgrades, gas line sizing, and labor in older buildings can add more than you'd expect.

I remember one project where the initial quote was lower than a competitor's, but after opening the walls, the venting code required a different route. The final bill was hundreds more than the original higher quote. That doesn't mean tankless is bad. It means the total cost depends on the building, not just the listed unit price.

Tankless maintenance also matters. If you're in a hard-water area, you'll need to descale the unit periodically. That's a recurring cost, not a one-time line item.

If you're already doing an HVAC project, think about both systems together. Your water heater and heat pump are competing for the same budget. Sometimes replacing the heat pump first is the better call. Sometimes the water heater is at the end of its life and has to happen now. Write down the age, the current condition, and the full installed cost for each option. Then decide.

How to Tell Which Scenario You're In

Still on the fence? Ask yourself these four questions:

  1. Is the heat pump or AC older than 10 years and running on R-22? If yes, replace the big equipment first.
  2. Are energy bills high even though the system is new? If yes, check the thermostat setup before buying anything.
  3. Is your discomfort about humidity or particles? Identify which one it is. Then choose a dehumidifier or an air purifier.
  4. Is the water heater the actual problem? If yes, compare the full installed cost, not just the unit price.

Bottom line: the right upgrade order is about total cost of ownership, not which gadget looks coolest. That's the framework I use for every upgrade now. It's not the sexiest approach, but it's the one that has kept me from wasting money on the wrong piece of equipment. Trust me on this one. I've got a drawer full of regret to prove it.
