The Office Administrator's Commercial HVAC Checklist: Heat Pumps, Pool Heaters, and the Ice Maker

I didn't ask to be our building's facilities manager. When our office manager of 14 years retired in 2020, the job landed on my desk. "You can handle it," my VP said. "It's mostly just phone calls."

Six years later, I manage HVAC purchasing across three locations—roughly $120,000 a year in heating and cooling, spread across a handful of vendors. I report to both operations and finance, which means I get blamed when the building's too hot and when the repair bill's too high. This article is the checklist I've built since then. Seven steps, in the order I actually do them. If you're an administrator who accidentally became the facilities person, this one's for you.

Step 1: Inventory what you actually own before anyone tells you what's wrong

You can't manage what you can't list. My first week as the accidental facilities manager, I walked every building with a notebook, photographing each unit and copying down the data plate numbers. For every piece of equipment, I track:

  • Unit type—Carrier commercial package unit, heat pump, split system, PTAC, or something the previous manager called "the thing by the loading dock."
  • Model and serial number—you need these to order parts. The numbers on the sticker are not always the same as the ones in the manual (learned that one the slow way).
  • Installation date and warranty end date—manufacture date is not install date. A warranty can be voided if you can't prove either one.
  • Service history—every visit, what was done, what it cost. This becomes your evidence when a vendor claims "this system is beyond help."

Your spreadsheet is your weapon. When someone tells you a Carrier commercial unit needs a full replacement, you'll know exactly how old it is, what's been fixed, and whether the current story matches the previous tech's notes. That's leverage. The phone company rarely treats you better than data does.

Step 2: Schedule seasonal maintenance before you're in crisis mode

HVAC contractors are like tax preparers. They're booked solid when you need them most, and they charge a premium for the privilege. Early June and late October are the worst times to call.

I learned this in 2022. I knew I should have booked the spring tune-up in March, but the budget wasn't approved yet, and I figured—what are the odds it breaks in June? Well. The odds caught up with me when our main Carrier heat pump started blowing warm air during the first real heat wave of the year. Every contractor within 20 miles was booked for two weeks. We paid emergency rates, the finance team asked "why," and I had no good answer.

Now my calendar looks like this:

  • April: spring tune-up. Before cooling season, when contractors actually return calls.
  • September: fall tune-up. Before heating season, for the same reason.
  • Every 2–3 months: filter replacements. I set recurring reminders and buy filters in bulk so I can't use "we didn't have any" as an excuse.

That's the entire secret. Two service calls per year plus filters. Boring, predictable, and dramatically cheaper than an emergency callback.

Step 3: Know what the oil pressure sensor actually does

This one has saved me real money. Not a small amount—actually money.

If your building runs a gas or oil furnace or boiler, there's an oil pressure sensor (or a similar limit switch, depending on the model). It's a safety device that verifies the burner is operating correctly. When it fails, the system shuts down. Looks like a catastrophic failure. Feels like a catastrophic failure. Bills like one, unless you know the symptom.

The pattern: the furnace runs for two or three minutes, cuts off, restarts, then repeats all day. That's usually the sensor, a flame issue, or a wiring problem. It is not necessarily a dying furnace. A good technician can diagnose it in half an hour. The part is often inexpensive.

Here's what happened last winter. Our furnace at one location started short-cycling, and the first tech who showed up told me it needed an "urgent rebuild"—$1,800, and I had about two hours to approve it before his crew left and rescheduled us for the next week. Normally I'd get a second quote for anything that large. But a cold office in February doesn't wait. I approved it.

The problem persisted. The second tech, from a different company, found a failed sensor in twenty minutes and the furnace was running normally the same morning. The $1,800 "rebuild" had fixed nothing. I don't know if the first company was dishonest or just incompetent. Either way, I don't use them anymore.

Before you approve any big furnace repair, ask: "Have you checked the oil pressure sensor?" If the answer is no, that's not the right technician for this job.

Step 4: Learn how a heat pump behaves when it's working normally

Several of our buildings run Carrier heat pumps. I'm not going to give you a physics lesson, because I don't have one to give. But here's the practical knowledge that's gotten me through:

A heat pump moves heat. It doesn't create it. In summer, it moves heat out of the building. In winter, it moves heat in from outside. When outdoor temperatures drop near freezing, an air-source heat pump loses efficiency and switches to backup heat—usually electric resistance coils or a gas furnace.

Why this matters to an office administrator: an employee will file a ticket saying "the heating is blowing cold air" on a 28-degree morning. That's normal heat pump behavior, not a malfunction. But if it's blowing cool air when it's 55 degrees outside, something's wrong.

The three failure points I see most often:

  1. Reverse valve issues. The system can't switch between heating and cooling. You'll hear a hissing or clicking noise, and the building never gets comfortable.
  2. Refrigerant leaks. Cooling and heating both get weaker. A tech with a manifold gauge can confirm this in minutes. If they start talking about "recharging" without finding the leak, be suspicious—recharging a leaking system is a temporary fix and a recurring invoice.
  3. Thermostat misconfiguration. A heat pump left in "emergency heat" mode will run resistance coils constantly, and your electric bill will look like the national debt.

Our tech checks the thermostat configuration on every spring visit. It's a five-minute task that's caught wrong settings twice. That's a high return on a very small amount of effort.

Step 5: Don't forget the pool heater

This is the step most office administrators don't think about—until the water turns cold and clients start complaining. If your facility has a pool (fitness center, physical therapy practice, hotel, community building), the heater runs on its own schedule, and almost no standard maintenance checklist includes it.

I learned this the hard way. One of the locations we manage has a small saltwater pool used by a physical therapy practice. The heater sat behind the building, not part of "main HVAC," so it never made it onto the maintenance list. When October hit and the water got chilly, the heater failed. The gas valve was dead, and the heat exchanger was scaled up from hard water. The repair ran about $1,400—but the real cost was the week the pool was closed and the unhappy client.

A pool heater is a machine that runs hard for months, then sits idle. That combination is brutal on valves, seals, and pilot assemblies. If you have one:

  • Year-round pool: have the heater serviced in September, before the cold season.
  • Seasonal pool: service it a month before opening day, not two weeks after someone complains.
  • Ask the tech to check the gas valve and pressure switch specifically. Those are the parts that fail first.
  • Flush the heat exchanger if you have hard water. Scale buildup is what kills these units over time.

I knew I should have put the pool heater on the maintenance list back in 2021. It wasn't a "what are the odds" moment—it was an "I forgot it existed" moment. Less dramatic. Just as expensive.

Step 6: The ice maker will never fix itself

The number one question I get from employees isn't about the HVAC system. It's this:

"Why is my ice maker not making ice?"

It's the most common work order in any office, and in my experience, it's almost always one of three things:

  1. Clogged water filter. Ice makers have filters that should be swapped every six months. Nobody swaps them. If the ice has been slowing down or tasting odd, start here.
  2. Dirty condenser coil. An ice maker is a mini-refrigeration system. It has a condenser coil, just like the big HVAC system. When it's coated with dust, the machine can't reject heat, ice production drops, and the compressor runs hot. Vacuum the coil front and back. It's amazing how much difference that makes.
  3. The unit is just old. Countertop commercial ice makers typically last 3–5 years in continuous use. Under-counter units maybe 5–7. If yours is that age, budget for a replacement instead of a repair.

Here's the thing: most ice maker "service calls" don't need a technician. I've fixed ours twice with a $20 water filter and 30 minutes of cleaning. The first time this happened, a vendor quoted $500 for a "full rebuild." I asked for the breakdown, then walked to the break room and looked at the filter myself. It hadn't been changed since before I took this role. Twenty dollars and an hour later, the machine was making ice again. (That vendor didn't get the next call, and the next call didn't get made.)

Step 7: Manage your vendors with a scorecard, not a memory

This is the step that's actually saved the most money. Not by negotiating harder—by tracking data.

I keep a spreadsheet on every HVAC vendor we've worked with: response time, quote accuracy, arrival window reliability, whether they explain their work or just hand over an invoice, and whether they consistently try to upsell preventive services.

The upside of tracking all this was knowing exactly who was worth keeping. The risk was losing the history and relationship we'd built with our regular vendor by switching. I kept asking myself: is this convenience worth paying 20% more every year? After the third straight invoice came in above the quote, I knew the answer.

We switched to a smaller company that had been in the commercial HVAC business for twelve years. The owner answers his own phone. He brings parts to the first visit. He charges for the actual time, not three padded hours. I've had $400 invoices from him that got more attention than $10,000 invoices ever got from the big-name vendor.

Small doesn't mean less capable. Sometimes it means more care, because one bad job costs a small operation a lot more than it costs a big one.

A few warnings I'd send to my 2020 self

1. Get everything in writing. Verbal quotes have a way of changing shape by the time they reach an invoice. After one $2,300 dispute with no paperwork, I stopped trusting anything that wasn't in an email.

2. Urgency is often a sales tactic. A building with a problem will still be standing tomorrow. Get a second estimate. Ask for documentation when a contractor claims your Carrier unit is "past its useful life." Per FTC guidelines (ftc.gov), performance claims need to be substantiated. If they can't show you manufacturer data, that's an opinion, not a fact—and you shouldn't budget on opinions.

3. Keep your own history. Data beats drama. I've ended arguments with a single line from my spreadsheet. "Last visit, your tech wrote that the system was operating normally. What changed?" Great question to ask.

4. Filter changes are not optional. Indoor air quality is part of your job now, whether you asked for it or not. Staff will absolutely start a group chat about "how bad the air is in here." Change the filters on schedule, and you can skip that conversation.

This isn't a glamorous line of work. I didn't plan to become the accidental building engineer. But commercial HVAC stops being scary once you realize it rewards a basic system: inventory, schedule, track, document. And change the ice maker filter before you hear the question one more time.

Consider this your starting checklist. The spreadsheet is your best tool, the filter is your best value, and the ice maker will always need attention.

That's just the job.
